Map how you sell
Before anything gets configured. Who’s involved in a deal, what has to be true to move a stage, where handovers happen, what the forecast has to answer. Usually two or three sessions, with sales in the room. This is the part that gets skipped and it’s the part that determines whether anyone uses the thing.

Design the structure
The CRM data model, lifecycle stages, pipelines, properties, ownership rules. Written down and agreed before it’s built, so the argument happens on a document rather than inside a live system.

Build it
Objects, pipelines, automation, integrations, reporting. Migrated data where there’s data to migrate. Built in an order that lets you use the early parts while the later parts are still going in.

Get it adopted
Role-based training: reps get the rep version, managers get the manager version. A written record of what was built and why. Then a check-in at 30 and 60 days, because adoption problems show up in week six, not week one.

Honestly
Where this isn’t the right fit
We’re a poor choice if you want HubSpot switched on this month with no discussion of process. That’s a faster, cheaper job and someone else should do it. We’re also the wrong call if the only sponsor is a marketing manager with no route to the sales leadership. CRM builds fail at adoption, not configuration, and without a sales sponsor the failure is predictable. If you already have HubSpot and mostly need it tightened rather than rebuilt, say so on the call.

You’re about to be running more AI-generated output through this system than you are today: drafted emails, summarised calls, scored leads. All of it lands in the CRM. If the stages and definitions underneath are vague now, that vagueness gets multiplied rather than fixed. Getting the structure right is what makes the AI layer worth having later.
